Every conversation about AI adoption lands on the same two conclusions: "we need better tools" or "we need to hire AI talent." Both are deflections.
The actual problem: leadership does not understand what AI tools do, how they work, or what good output looks like. Until that changes, the tools and the talent will be mismanaged.
Consequence 1: Leaders approve tools they cannot evaluate
If you have never built an AI workflow, you cannot tell the difference between a vendor demo and a functioning tool. The demo shows the best-case output with curated inputs. The production tool encounters edge cases, bad data, and unexpected user behavior.
A leader who cannot evaluate an AI tool approves based on trust: trust in the vendor's presentation, trust in the team's recommendation, trust that someone checked whether the tool actually works.
That is not governance. It is delegation without oversight. In regulated industries, it creates compliance risk. In all industries, it creates waste.
Consequence 2: Leaders set strategy without build context
An AI strategy written by someone who has never built an AI tool is like a budget written by someone who has never looked at a P&L. The strategy might sound correct. It will not be grounded in the reality of what AI tools can and cannot do.
Strategy documents that say "leverage AI to optimize operations" mean nothing. Strategy that says "our compliance team will use Claude Code to build a reporting dashboard that replaces the manual filing process by Q3" means something. The second version can only be written by someone who understands what building with AI involves.
Consequence 3: Leaders cannot tell when AI output is wrong
This is the most dangerous gap.
AI tools produce confident output. Well-formatted. Grammatically correct. Structurally sound. When the output is wrong, it does not look wrong. It looks like every other output the tool has produced.
A leader without AI experience reads the output and approves it. It looks professional. It sounds right. The fact that the data was misinterpreted, the analysis was based on incorrect assumptions, or the recommendation contradicts the source material is invisible to someone who does not know how to evaluate AI output.
In financial reporting, this means approving numbers that look right but are not. In healthcare, this means acting on clinical analysis that was generated from incomplete data. In legal, this means citing precedents that do not exist. All of these have happened. All of them were preventable with basic AI literacy at the leadership level.
The fix
Leaders need to build something. Not a production application. Not a tool that ships to customers. A simple workflow that takes data they understand, processes it with an AI tool, and produces output they can evaluate.
The exercise takes half a day. The leader describes a process they know well. They direct Claude Code to build a simple tool that performs part of that process. They evaluate the output against their own expertise. They catch the errors. They direct the corrections.
The experience of doing this once changes how they govern AI. They understand what the tools can do. They know what the output looks like when it is right and when it is wrong. They can ask informed questions when a team requests budget for an AI tool.
