I have now trained over a dozen executives — CEOs, COOs, VPs of operations, managing directors — to use Claude Code. Different industries. Different company sizes. Different levels of technical background. The same five things happen every time.
Pattern 1: The first hour is frustration
Every executive I have trained has the same first hour. They describe something they want built. Claude Code builds it. They look at the result and say some version of: "That is not what I meant."
This is not a failure. This is the most important hour of the entire training.
The executive has spent their career giving instructions to humans who share context. When a CEO tells their team "build me a dashboard for sales performance," the team asks clarifying questions, makes assumptions based on years of working together, and iterates through conversations. The instruction is vague because the relationship fills in the gaps.
Claude Code does not have that relationship. It takes the instruction literally and builds exactly what was described. If the description was vague, the result is a technically correct implementation of something the executive did not want.
The lesson that lands in the first hour: your ability to describe what you want is the skill. Not coding. Not technical knowledge. Clear communication. Every executive I have worked with has said some version of: "I realize I have been relying on my team to interpret what I mean instead of saying what I mean."
This realization changes how they communicate with everyone, not just AI.
Pattern 2: Day two, they try to build something real
After the first session, I give executives a homework assignment: identify one thing in your daily work that you wish a computer did for you. Not a big strategic initiative. Something personal and specific. A report you compile manually. A data check you do every morning. An email you write repeatedly with slight variations.
Day two, they come back with something real. One CEO wanted a tool that pulled his five key metrics from three different dashboards every morning and sent him a single summary. A COO wanted a tool that compared this week's inventory levels to the same week last year and flagged anything that deviated more than 20%. A VP of operations wanted a tool that read the previous day's customer complaints and categorized them by department.
These are small tools. An experienced developer could build any of them in a few hours. But the executives had never built them because asking a developer felt like too much overhead for something this small. The development team had real projects. A personal productivity tool for one executive was never going to make the sprint.
Claude Code changes that calculation. The executive describes the tool, Claude Code builds it, and it works by the end of the session. The overhead of requesting development time disappears. The executive builds their own tool in the time it would have taken to write the Jira ticket.
Pattern 3: Day three, they understand their own data for the first time
This is the pattern that surprises me every time, even though I have seen it a dozen times now.
When executives interact with their data through dashboards built by someone else, they see what the dashboard designer thought was important. When they build their own tools, they ask questions nobody thought to put in a dashboard.
One CEO built a tool that cross-referenced customer acquisition cost by marketing channel with customer lifetime value by the same channel. His marketing dashboard showed CAC by channel. His finance dashboard showed LTV. Nobody had combined them because they were in different departments' dashboards. When he combined them, he discovered that his most expensive acquisition channel had the highest LTV and his cheapest channel had the lowest. His team had been optimizing for the wrong metric.
He did not discover this through AI magic. He discovered it because for the first time, he was the one deciding what questions to ask the data. The dashboards his team built answered the questions his team thought to ask. His questions were different.
This is why I believe executives need to build their own tools, not just approve tools that others build. The act of building forces you to interact with data directly, and direct interaction produces insights that mediated interaction misses.
Pattern 4: By day four, they start thinking about their team
Without exception, by the fourth day, every executive has said some version of: "My team needs to learn this."
But the reason is not what you might expect. They do not want their team to build tools. They want their team to communicate more clearly.
The first-hour lesson — that clear communication is the skill — resonates deeply with leaders who spend their days trying to align teams around objectives. They have watched projects fail because requirements were vague. They have seen products built that nobody wanted because the specification was ambiguous. They have experienced the cost of unclear communication at scale.
Claude Code makes unclear communication immediately visible. When you give a vague instruction, you get a vague result, and you see it in seconds instead of weeks. The feedback loop between instruction and outcome is compressed from months to minutes.
One CEO told me: "I want every project manager in my company to spend a week building tools with Claude Code. Not because I need them to build tools. Because I need them to learn what happens when their requirements are not specific enough." He was not investing in AI adoption. He was investing in communication skills with AI as the training mechanism.
Pattern 5: By day five, the questions change
At the beginning of the week, executives ask: "What can AI do?" By day five, they ask: "What should we build first?"
This shift sounds subtle. It is not. "What can AI do?" is a spectator question. It positions AI as something to observe and evaluate. "What should we build first?" is a builder question. It positions AI as a tool to direct toward specific problems.
The executive who asks "what should we build first?" has crossed a threshold. They are no longer evaluating whether AI is useful. They know it is useful because they built useful things with it all week. They are now prioritizing which problems to solve and in what order.
This is the moment when AI adoption becomes real in an organization. Not when the strategy document is written. Not when the vendor is selected. Not when the pilot is approved. When the leadership team shifts from asking what AI can do to deciding what to build first.
